CRM with AI for small teams: HubSpot vs Pipedrive vs monday (2026)

HubSpot is free forever for 2 users, monday makes a 2-person team pay for 3 seats, and Pipedrive won't show robots its prices at all. Where the AI really lives in each — and the credit meters that make the sticker price a fiction. Checked 15 Jul 2026.

The short answer: for a team of one to three that mostly needs "don't lose the leads", start with HubSpot's genuinely free CRM — free for 2 users, 1,000 contacts, no card, no clock [1]. Consider monday CRM when you're three-plus people who live in boards and want work management attached — but know its minimum is 3 seats, so a two-person team pays for a ghost [2]. Pipedrive remains the salesperson's favourite pipeline tool; it also blocks every automated price-checker we have, so the one thing we can't print here is its price — the restructure to Lite/Growth/Premium/Ultimate is confirmed by its own knowledge base [3], the numbers you must check live yourself.

Pricing-note we refuse to fudge: HubSpot's page shows Starter seats at two figures depending on billing term, displayed ambiguously ($7 vs $20 at our fetch [1]); HubSpot runs promos constantly. Treat the free tier as the fact and the Starter figure as check-on-the-day. Pipedrive's pricing page returned HTTP 403 to two different fetchers — a company choosing not to be price-checked by machines is a small fact about it you're allowed to weigh.

What you're actually buying

HubSpot — a marketing-and-sales platform whose free tier is a real product, not a demo: contacts, deals, forms, email templates, calling minutes [1]. The upsell pressure arrives later and is real. Its AI, Breeze, is an agent family (prospecting, data enrichment) that runs on HubSpot Credits — metered consumption on top of your seat [1]. Sticker ≠ bill: an "AI-included" tier where the AI eats credits is a variable cost wearing a flat-rate costume.

monday CRM — pipelines built on monday's work-OS boards; genuinely pleasant if your team already thinks in boards, statuses and automations. Basic/Standard/Pro at US$12/17/28 per seat annual [2] — times three, always, because of the seat floor. Its AI splits into metered AI credits and the AI Sidekick assistant, with the better Sidekick reserved for the top tier [2].

Pipedrive — the most sales-focused of the three: pipeline first, activities-driven, loved by actual salespeople. The 2025 restructure to Lite/Growth/Premium/Ultimate is vendor-confirmed [3]; prices aren't machine-readable, and its AI assistant's tier placement likewise needs a live look.

The decision-flips, in order of violence: (1) free-forever vs seat-minimum — a 2-person services firm pays S$0 on HubSpot vs ~US$36+/month on monday before either has typed a lead; (2) AI metering — on two of the three, AI usage is credits, so ask "what happens when credits run out, and what does the next block cost" before believing any AI-included claim; (3) no-free-tier — Pipedrive asks for commitment on day one, which is fine for a sales team that knows it wants it and wrong for a maybe.

Singapore-specific notes

  • All three bill in USD (+ GST where charged); none publishes SGD list prices. Budget with the FX line in view.
  • None of this is PSG territory — these are self-serve buy-direct tools; PSG-supported CRM implementations go through pre-approved vendors (how PSG actually works, markup check first).
  • PDPA: your customers' data sits on US clouds under all three. Standard posture: collect for a stated purpose, restrict access, reflect it in your privacy notice.

Which one for which business

  • 1–2 people, leads leaking through WhatsApp and inbox: HubSpot free — or honestly, the S$0 lead-capture playbook first; a spreadsheet with a Telegram buzz is a CRM at this size.
  • 3–10 people, ops-minded, want boards + CRM in one: monday CRM — price the real seat count including the floor.
  • A dedicated sales team living in its pipeline: Pipedrive — check its live prices (two minutes in a browser) and its AI tier placement while you're there.
  • Whoever you pick: turn the AI credits on last, after the humans actually use the pipeline. AI enriching a pipeline nobody updates is credits on fire.

You might need neither if…

…"CRM" is solving a leak, not managing a pipeline. Under ~20 active deals, the lead-capture playbook (form → sheet → instant Telegram ping, S$0) closes the actual gap — slow follow-up — without onboarding anyone onto anything. Graduate to a real CRM when deal stages start mattering, not before.

Your first pipeline, step by step (HubSpot free, ~30 minutes)

  1. Sign up free (no card) [1]; skip every upsell screen.
  2. Import contacts from your phone/sheet (Contacts → Import).
  3. Create one pipeline with your real stages — "Enquiry → Quoted → Won/Lost" beats seven aspirational stages.
  4. Add this week's live enquiries as deals; set a follow-up task on each.
  5. Leave Breeze off. Run the pipeline by hand for a fortnight — then decide if AI enrichment earns its credits.

FAQ

Which has the best AI? The honest answer is that all three ship credible assistants and the differentiator is cost shape, not magic: HubSpot and monday meter by credits [1][2]; Pipedrive's needs a live check. For content-writing AI, free ChatGPT plus our prompt pack beats paying CRM credits for prose.

Is HubSpot free actually usable or a honeypot? Usable — genuinely — for exactly the size we recommend it at. The honeypot moment is at the paid jump: re-price against monday and Pipedrive on that day's numbers, not the day you signed up.

Zoho? Salesforce? Real options we haven't verified to this page's standard, so they don't get table rows. Salesforce at SME scale is usually paying for headroom you won't reach.

Why couldn't you print Pipedrive's prices? Its site refuses automated access (HTTP 403). We print what we can verify and name what we can't — that's the method.

Next step

If you're under three people, open the lead-capture playbook and skip the subscription question entirely for a quarter. Bigger? Start the HubSpot free pipeline today, and put a note in your calendar to compare real seat maths in a month — with the real-cost lens on the AI credits.
